good lighting set ups for portraits

If you haven't already bought the flash guns, consider studio heads. If you have mains access, they beat speedlites every time with fast recycle and modelling lamps. Not expensive either, cheaper than speedlites in a lot of cases (see Lencarta and Elinchrom, amongst others).

Studio heads also play well with speedlites, used in positions that play to their strengths like backgrounds perhaps, or hair/effects light. One studio head for key light, and a couple of speedlites offers a lot of potential, indoors and out.
 
Have you worked with 3 flashguns or 3 studio heads before ?
 
The key is to start simple with one light (even if you're planning a shot with all 3).

Umbrellas aren't really the first choice for drama, even in a large space, which I'm guessing you haven't got.

A gridded softbox is a better start if you want some shadow definition, but you could play with a reflective brolly

In which case you really need to just start with one as Phil said, and to be honest it takes time just using one light, if you start with 2 or 3 you will end up frustrating the hell out of yourself
